Overall Phase Progress 90%
#76 — Data Stream baseline: All 176 streams audited. All healthy, 344M+ records. Dual SFMC architecture documented.
#72 — Access provisioning: Salesforce prod, sandbox, JIRA, GitHub, Snowflake, Marketing Cloud — all confirmed.
#77 — Repo scaffold: Spec-driven workflow, issue templates, board, folder structure live.
#74 — CI write-back diagnosis: Root cause identified — source stream at 0 records since Feb 2026. 409 values are stale residuals. Superseded by #126.
#75 — Opportunity 3-stream audit: Architecture confirmed intentional. Custom Field History is audit log, not Opp projection. Finance stream separate.
#126 — CI inventory: 47 Calculated Insights documented with SQL, schedule, status, DMO lineage. Jira HULTMKT1-9731 raised.
#129 — DLO/DMO/DSO inventory: 137 DMOs, 203 DLOs, 224 DSOs, 3,454 field-level mappings. Zero coverage gap. DBML lineage diagrams published.
#130 — Segments inventory: 60 Data Cloud segments audited with criteria, runtime stats, and health checks.
#96 — BI architecture review: In progress — open decisions (Approach A vs B, consent layer, CI compute) pending meeting week of 27 Apr.
#73 — Two-org Data Space/Share: Backlog — to be resolved as part of architecture meeting.
What Happened — Week by Week
Week 1
16–23 Apr
Kick-off, Discovery, BI Deep Dive & Full Audit
Kick-off with full team (James, Jessica, Ku Chung, Chris, Hristo, Ash). Stakeholder map confirmed. BI technical discovery: Bronze/Silver/Gold architecture, Zero Copy strategy, dbt adoption, ML model inputs. Snowflake access granted. 176 Data Streams baselined — all healthy. GitHub board created with 21 issues. Simon marketing call — MCN migration priorities, consent complexity. BI sessions #2 and #3 — Zero Copy strategy, email_master migration, Identity Resolution cost insight, field mapping strategy. V3 CRM Data Kit retrieved (963 field maps). Full DLO/DMO/DSO inventory completed — zero coverage gap. 47 CIs audited. 60 segments inventoried. 7 issues closed.

Week 2
23–30 Apr
Architecture Decisions & Phase 2 Start
Architecture meeting (James + Chris + Hristo + Ku): Approach A vs B, consent layer, CI compute location. Sandbox refresh + companion cleanup. MC connection recreation spec review with Ash. Begin Phase 2 remediation work post-architecture decision.
Planned
Week 3–4
30 Apr – 14 May
Remediation + Audience Building
MC connection recreation (sandbox → production). Consent architecture implementation. Segment activation and audience calibration. Data Graph calibration and field inclusion.
Planned
Week 4–6
7–28 May
MCN Configuration
Calculated Insights build (PipeAge, Suppression Flags, Footer CTAs). Email migration — UG lead welcome journey first. Sender profiles + SPF/DKIM. All Subscribers migration. End-to-end send validation.
Planned
Week 7–8
28 May – 11 Jun
Validation & Handover
QA of all configurations. Team enablement sessions (MAT, BI, Tech). Documentation handover via GitHub. Sprint review and SOW closure.
Planned
Issues Requiring Attention
Consent Architecture — Hard Blocker for MCN Email Sends

MCN defaults all contacts to Opt-Out. The MessagingConsentV2 stream has only 7 records. No MessagingConsent action exists anywhere. Zero emails will send from MCN without a net-new consent build. Two-way sync essential during parallel Classic+MCN period. (#79)

Architecture Decision Pending — Week of 27 April

Key decisions on Approach A (Data Cloud as integration layer) vs Approach B (full canonical DMO model), consent source of truth (CRM field vs Consent DMO), CI compute location, and paid social routing remain open. Meeting confirmed with James, Chris, Hristo, and Ku.
